An organization is committed to a certain strategy by the allocation of its investments and efforts, whether that strategy is explicitly stated or not. For some companies it is necessary to step back and determine what that strategy is. For others, it is to determine whether it is working or not. And for others, it is to change to a new one. In each case, external perspectives can build on internal expertise to identify what the strategic options are and where the next directions might be. Attention to coherence across business units is important when executing a strategy: What is a natural extension of a core business versus a conflict?

A key part of strategy development are unknowns. They fall into two main areas:
a) Where there is not enough information available to define whether something is going to be relevant to the business (threat, opportunity, neither etc.)
b) Truly unanticipated developments.

It is often easy to relegate many so called unexpected developments to (b) when in fact they are categorized as such through a lack of thoroughness. It is easy to feel that after being many years in a business “we know what is out there” and fall prey to missing a potentially new opportunity or threat. Japanese automakers in the 1970s took advantage of this to develop a presence in North American markets that they have never relinquished since.

In today’s globalised markets, strategy is an ongoing process, not an annual or biannual exercise that sets the course for the coming time period, no changes allowed. Today, there has to be constant feedback and adjustment as new competitors from, for example, newly developed countries, arise. Life cycles are becoming shorter all of the time, requiring a portfolio approach to ensure survival and success. The key is being able to be adaptive, requiring real time information on market developments, regulatory issues and all other factors impacting the business of a company. The “set and forget” approach simply doesn’t work any longer.
